Brief

Two former Spotify designers were building a sleep app focused on European audiences — bedtime stories in 7 languages, science-backed soundscapes, ritual coaching. They had a strong product, but no brand, no acquisition strategy, no idea how to launch.

Challenge

Launch in a saturated category dominated by Calm and Headspace. Reach 100K subscribers in 12 months. Build a brand that earns word-of-mouth without burning cash on paid ads.

Our approach

Position against Calm/Headspace as 'the ritual app'. A warm, illustrated, distinctly European identity. A 90-day pre-launch waitlist powered by influencer seeding (62 sleep, wellness and design creators). A referral mechanic baked into the onboarding.

What this project teaches us about the craft.

The sleep category is solved — and that's the opportunity

Calm and Headspace built the meditation app category. They scaled it, they educated the market, and they trained tens of millions of users to expect a certain experience. That's not bad news for a new entrant. It's an opening : the category is mature enough that subtle, well-executed differentiation now compounds. Aria didn't need to invent a new behavior. It needed to redefine the European version of an existing one — and ship a product whose every detail proved a different point of view about sleep.

Pre-launch is the most underrated growth phase

Most consumer apps treat pre-launch as a placeholder landing page and a Mailchimp form. They lose their best growth window. The 90 days before launch are when a community is built, when the most committed users sign up, and when the brand voice gets tested cheaply. Aria's waitlist wasn't a list — it was a 12-week storytelling campaign that turned strangers into evangelists before the product even shipped. On day one, the app had a community larger than most competitors had after their first year.
