TL;DR

Inbox placement is a technical problem before it's a content problem. Without correct SPF/DKIM/DMARC configuration, clean list hygiene, and engagement-based segmentation, the best subject line in the world lands in spam. Fix the foundation first.

Puntos clave

  • SPF, DKIM, and DMARC must all be correctly configured and passing before any other deliverability work. These three authentication protocols are the entry ticket to inbox placement.
  • Engagement segmentation is the highest-leverage deliverability action. Sending only to engaged subscribers (opened in 90 days) protects your sender reputation more than any other single practice.
  • A list of 20,000 engaged subscribers delivers more revenue than a list of 200,000 with 80% disengaged contacts. List size is a vanity metric; engaged list size is the real asset.
  • Sunset policies — removing contacts who haven't opened in 12 months — feel counterintuitive but protect deliverability for the active contacts that drive revenue.

Email marketing ROI numbers quoted in most industry reports assume inbox placement. They do not account for the reality that, across the brands we audit at Focus Point, between 20% and 45% of commercial emails are never reaching the primary inbox — they land in spam, promotions tabs, or are silently dropped by the receiving server. A campaign that shows a 22% open rate in your ESP dashboard may be reaching only 60% of your list's primary inboxes, producing an effective open rate closer to 13%. The gap between reported metrics and actual inbox placement is the deliverability gap — and it is the single most expensive hidden cost in most email programmes. Before optimising subject lines, templates, or send-time, the technical foundation must be correct.

Authentication — SPF, DKIM, and DMARC are non-negotiable

The three email authentication protocols — SPF (Sender Policy Framework), DKIM (DomainKeys Identified Mail), and DMARC (Domain-based Message Authentication, Reporting & Conformance) — are now baseline requirements, not optional configurations. Google and Yahoo enforced DMARC requirements for bulk senders in early 2024, and Microsoft followed in 2025. Any brand sending more than 5,000 emails per day without all three protocols correctly configured is operating with a structural inbox placement penalty. SPF tells receiving servers which IP addresses are authorised to send from your domain. DKIM adds a cryptographic signature to each message. DMARC ties them together with a policy that tells receiving servers what to do when authentication fails — quarantine, reject, or none. A DMARC policy of 'none' is better than no DMARC, but a policy of 'quarantine' or 'reject' signals to inbox providers that you are serious about protecting your domain, which correlates with higher inbox placement.

Engagement segmentation — the highest-leverage deliverability action

Inbox providers — Gmail, Outlook, Apple Mail — use engagement signals to determine inbox placement. If a large portion of your list consistently ignores your emails (no opens, no clicks, no replies), the providers interpret this as a signal that your mail is unwanted, and your inbox placement for all recipients — including the engaged ones — degrades. The fix is engagement segmentation: divide your list into engaged (opened in the last 90 days), dormant (no open in 90-180 days), and disengaged (no open in 180+ days). Send your full campaigns only to the engaged segment. Run re-engagement campaigns for dormant contacts. Apply a sunset policy to disengaged contacts — warn them, then remove or suppress them if they don't re-engage. The brands that run tight engagement segmentation consistently see 15-25% improvements in open rates within 60 days, because the same emails are now being evaluated by providers against a list that has higher baseline engagement.

INSIGHT

A deliverability audit typically uncovers 15-40% inbox placement improvement opportunity within 30 days of fixing authentication and engagement segmentation. Email contact@focuspoint-agency.com — we run deliverability audits with a full technical report in 5 business days.

List hygiene — removing invalids, complaints, and role addresses

Invalid addresses (hard bounces), spam complainers, and role-based addresses (info@, support@, admin@) damage sender reputation in different ways. Hard bounces tell inbox providers that your list is unclean, which signals poor acquisition practices and degrades your reputation. Spam complaints — even at a rate of 0.1% — are taken seriously by providers; Gmail's spam complaint threshold for bulk senders is 0.1%, and exceeding it triggers placement penalties. Role addresses have high complaint rates because they are typically managed by multiple people and because whoever first entered the address on a web form may not have been authorised to subscribe on behalf of the team. A monthly list hygiene pass — removing hard bounces immediately, suppressing spam complainers, filtering role addresses from bulk sends — is the minimum standard. Beyond that, running new list acquisitions through an email validation service before importing them protects reputation from bad-quality acquisition sources.

Next step

Three actions this week. One: run a free DMARC check on your domain (use MXToolbox or similar) and verify SPF, DKIM, and DMARC are all passing. If any are failing or missing, fix before your next send. Two: segment your list into engaged (90-day openers), dormant, and disengaged and apply the sunset policy to disengaged contacts. Three: calculate your hard bounce rate and spam complaint rate for the last 3 sends. If hard bounces exceed 2% or complaints exceed 0.1%, halt sending until list hygiene is run. Email contact@focuspoint-agency.com for a free deliverability audit — we return a written technical report in 5 business days with prioritised fixes.
