We've audited international SEO setups on more than 60 brand sites in the last 24 months. The same five mistakes show up almost every time. None of them are exciting to fix. All of them cost six-to-seven figures of organic traffic per year when uncorrected.
Mistake #1: Translating, not localising
If your French page is a literal translation of your English page, Google can tell — and it dilutes the value of both. Localised SEO writes the French page *from scratch* using the search intent of French users. The structure, examples, internal links and even the H1 should differ.
WARNING
Auto-translating your blog with an LLM and shipping is the fastest way to get filtered out of international SERPs in 2026. Google's spam policy on AI translation tightened significantly last quarter.
Mistake #2: Hreflang implementation
Hreflang must be reciprocal and exhaustive. If your /fr page declares /en as an alternative, /en must declare /fr. Both must declare themselves with self-referencing tags. We see ~70% of audited sites get this wrong.
Mistake #3: Centralised authority
Backlinks from your home market don't transfer authority cleanly to your international subfolders. To rank in Germany, you need German publishers linking to /de. To rank in Japan, Japanese partners linking to /jp. It's slow. It compounds.
