If your positioning statement could describe your three nearest competitors with no modification, it's not a positioning — it's a category description. Category descriptions do not drive differentiated growth; they ensure you compete on the same terms as everyone else in the market.
The positioning framework — three questions, one statement
The positioning framework we use at Focus Point builds a positioning statement from three components. Component 1: Target audience definition — not 'small businesses' but 'B2B SaaS founders with €2-10M ARR who are scaling their first sales team'. The more specific, the more differentiated. Component 2: Differentiating approach — the one thing you do fundamentally differently from the alternatives. This must be genuinely different, not superficially different ('we care more about our clients' is not a differentiator). Component 3: Proof of outcome — the specific result your target audience achieves that they cannot reliably achieve with alternatives. Combined into a statement: 'For [specific target audience], [Brand] is the [category] that [differentiating approach], resulting in [proof of outcome].' This statement should make your brand team uncomfortable — not because it's wrong, but because it's specific enough to exclude customers you used to happily serve. That specificity is exactly what creates the magnetic pull for the customers you're best positioned to serve.

Expressing positioning at different funnel stages
The same positioning must be expressed differently depending on where the audience is in their decision process. At the awareness stage — cold audiences encountering the brand for the first time — the positioning expression should be broad enough to attract the target audience but distinctive enough to exclude the wrong audience. A disruptive claim or a bold point of view works well here. At the consideration stage — audiences actively evaluating solutions — the positioning expression should be explicit about the differentiating approach versus named alternatives. Comparison content, methodology explanations, and 'who this is for / who this is not for' content are the tools. At the conversion stage — audiences who have decided they want a solution and are choosing between vendors — the positioning expression is proof-led. Case studies with specific outcomes, guarantee structures, and risk-reduction mechanisms (free trials, money-back guarantees, pilot programmes) that make the claim tangible. Brands that use the same positioning expression at all three stages underperform in at least one — because the right message at one stage is the wrong message at another.
