Most international launches we audit fail for the same reason. The brand decides to expand globally, picks 3 to 5 markets to launch simultaneously, allocates a shared launch budget across all of them, hires regional sales staff at HQ rather than country leads in market, and translates the existing brand materials rather than truly localising them. Twelve months later, performance in all 3 to 5 markets is below plan, the leadership team is debating which markets to cut, and the brand reputation has been damaged in markets that will be much harder to re-enter five years later. This pattern is so predictable that we now refuse international launch retainers from brands that want to launch in more than one market simultaneously. The playbook that works — sequential, beachhead-first, fully committed — is harder to sell to a board than the multi-market expansion story. It is also the only playbook that produces compounding international growth. This article is the version we use across our international launch engagements.

Why simultaneous multi-market launches fail predictably

The fundamental problem is allocation. A €3M international launch budget spread across 4 markets is €750k per market — not enough to fund a credible launch in any single one. The marketing team has 4 sets of localisation work to manage, 4 sets of local partnerships to build, 4 sets of compliance work to handle, and the cumulative complexity exhausts the team within 6 months. By month 9, the team is firefighting in all 4 markets and excelling in none. By month 12, performance is below plan everywhere, the leadership team starts debating which markets to cut, and the brand has spent €3M to learn that simultaneous launches don't work. The brands that succeed do something simpler and slower: pick 1 market, commit the full €3M to it, and win it completely before considering the second market. The wins compound. The model becomes proven. The second market launches with a tested playbook and a working brand reputation that crosses borders.

How to choose the beachhead — the four-criteria framework

  1. Audience match — the beachhead should be a market where your existing brand proposition resonates with minimal adjustment. Avoid the market that requires the biggest brand pivot.
  2. Operational accessibility — common language, similar legal framework, accessible payment infrastructure, manageable shipping. The beachhead should not require building entirely new operational capabilities.
  3. Competitive whitespace — a market where the category gap you can fill is visible. Avoid the saturated market where you'd be the seventh entrant.
  4. Brand-credibility transfer — a market where success would produce reputation that crosses into other markets you intend to enter later. Win the market that makes the next market easier.

Localisation is not translation

Real localisation includes language (yes, but properly — by native speakers, not by translators), cultural codes (visual references, humour, naming conventions, status signals), pricing strategy (anchored to local purchasing power, not converted from home market prices), payment methods (local-preferred options — iDEAL in NL, Klarna in DE, Mobile Pay in DK, Alipay in CN), customer service infrastructure (timezone coverage, language-appropriate response), shipping and returns (local providers, local return addresses), and tax and legal compliance (VAT, consumer protection, advertising standards). A brand that translates its homepage and launches has done none of this. A brand that does all of it has built the operational foundation for the beachhead to succeed. The cost of doing localisation properly is high. The cost of doing it half-way is much higher because the brand burns the market without realising it.

Hire a country lead in market, not from HQ

The single hiring decision that determines whether a beachhead launch succeeds is the country lead. The right country lead has been in the market for 10+ years, has working relationships across the relevant industry, understands the local cultural and commercial codes intuitively, and can hire the rest of the local team through their network. The wrong country lead is a strong HQ generalist relocated to the market with no local network and 6 months to build everything from scratch. The first profile produces market penetration in 12 months. The second produces an empty pipeline at month 12 and a leadership conversation about whether to extend the runway. The difference is the local network. Pay for it. Country leads cost 1.5 to 2.5× HQ generalists; they are worth 5 to 10×.

The sequenced rollout — 18-24 months per market

Plan 18 to 24 months for the beachhead to reach profitability before launching the second market. This is the timing that almost every international expansion plan compresses, and the compression is what produces failure. The beachhead needs 6 months to localise and launch, 6 to 12 months to find product-market fit in the new market (which is rarely identical to the home market), and 6 months of proven performance to lock the playbook. Cutting any of these stages compresses learnings into the second market launch, where the team will reproduce the same mistakes at twice the cost. The brands that hold the 18-24 month discipline launch market 2 with a tested playbook, an experienced local hiring template, and a working brand reputation that the country lead can amplify. The brands that compress to 9 months per market end up firefighting in market 1 while launching market 2, and lose the chance to have either succeed.
