The biggest mistake we see in cluster strategy is over-scoping. Brands pick 10 or 15 clusters because they want to cover every aspect of their category. The depth signal then dilutes across too many topics and the architecture stops working. Pick 3 to 5 clusters maximum. Each cluster represents a strategic territory where you intend to own organic search for the next 5 years. The clusters should connect to your commercial proposition — there is no point owning the top organic ranking for a topic that doesn't convert into your business model. Audit your top 10 commercial keywords, identify the topical territories they live in, and select clusters that overlap with those territories. Each cluster requires 18 to 24 months of consistent content production to reach payback. With 4 clusters running in parallel, that's a production load of 6 to 12 articles per month — a serious but sustainable cadence. Internal linking — the structural signal

Articles within the cluster should link to one another based on topical relevance. The pillar page should link to all supporting articles and to a curated selection of depth content. The cluster reaches payback at 18 to 24 months, but it has to receive consistent production input throughout that window. The cadence that works: 2 to 3 articles per cluster per month, every month, for 18 months minimum. Below 2 articles per cluster per month, the cluster takes 30+ months to reach payback and most teams give up before they see results. Above 4 articles per cluster per month, the team burns out and quality degrades. The sweet spot is 2-3 articles per cluster per month sustained over 18 months. The hardest part of this cadence is sustaining it through months 6-12, when the traffic data still looks flat and the team starts to doubt whether the strategy is working. Trust the architecture. The traffic curve is exponential — flat for months, then visible at month 12-15, then accelerating at month 18-24.
